For twenty years, e-commerce assumed a human at the end of the funnel — a person scrolling a product grid, comparing tabs, clicking "buy". In 2026 that assumption is quietly breaking. A growing share of the browsing, comparing and even the checkout is being done by AI agents acting on a buyer's behalf. This is "agentic commerce", and it changes the questions a merchant has to answer — from "how do I rank on the page" to "how does an agent read my catalog and complete a purchase". Here is what it is, how the new plumbing works, and what to do about it.

Classic online shopping is a session: you open a site, you look, you decide, you pay. Agentic commerce turns that into a delegated task.   3. Delegate payment. A tokenised, scoped payment credential is handed over for that one order — the agent never sees the raw card, and the buyer confirms the total.
  4. Fulfil. The order lands in the merchant's normal system as a first-class order, with the agent recorded as the channel.
Why a protocol and not just "let the agent click". An agent typing into a checkout it can't fully see is fragile and unsafe — one confusing layout and it buys the wrong thing, or worse. A structured checkout makes the transaction auditable, keeps card data out of the model's context, and lets the merchant keep control of price, tax and fraud checks. The risks worth naming

Agentic commerce inherits every hard problem of autonomous agents and adds money to it. Three deserve attention before you switch anything on. First, authorisation: an agent must only ever spend within limits the buyer set, with a clear confirmation step before funds move — this is a business rule, not a nicety. Second, prompt injection: an agent reading product pages and reviews is reading untrusted text, and a malicious listing could try to steer it — the same injection risk that haunts every tool-using agent, now attached to a payment. Third, accountability: when an agent buys the wrong thing, returns, disputes and liability need an owner. Mature agentic checkout keeps a human confirmation in the loop and a full audit trail precisely so these questions have answers.
